Service business growth system case study

How I helped turn a service business into a more measurable growth system

From 2023, I progressively took responsibility for systems, operations and growth in an established service business.

The challenge was bigger than fixing a website. The business had digital-performance, conversion and management-visibility problems, and its offer, acquisition, sales process and operating environment needed to work together.

The transformation path

Four connected shifts

Each part solved a different problem. The value came from making them work as one growth system rather than as isolated improvements.

01 · Stabilise

Stabilising the digital foundation

After a website disruption, I reviewed the backend and page estate, restored affected site operations, strengthened security and established ongoing monitoring.

I then led the wider improvement of the website’s performance, professionalism and mobile experience, using contractor support for parts of the implementation.

02 · Measure

Building measurable acquisition

I reorganised SEO around keyword, URL, impression and click-through data, using Google Search Console, Google Analytics, SEMrush Pro and other SEO tools to inform decisions.

Organic search and Google Ads became complementary acquisition channels. I am deliberately not publishing exact ranking positions or dates without a selected dated source.

03 · Package

Redesigning the offer and sales path

The business moved from relying mainly on individual sessions toward structured three-, five- and seven-session packages. I prepared the source sales presentation and helped shape positioning, objection handling and call strategy, while the practitioner contributed the service-delivery material and continued leading service delivery and sales calls.

This created a clearer solution-based buying journey without pretending that one person or one intervention produced every commercial outcome.

04 · Connect

Creating an operating system

I built a Notion-based operating environment connecting projects, SOPs, team communication, service-delivery records, payment and package tracking, financial visibility, expenditure, URLs, keywords and management dashboards.

Decisions could increasingly be made from connected operational and marketing information rather than fragmented records and intuition alone.

Connected visibility

Creating an operating system

A selected month-level finance/operations summary directly demonstrates that this was a working business system rather than merely a project board: it structured session/package information, payment and GST fields and month-level financial visibility.

For me, this was the deeper transformation: decisions could increasingly be made from connected operational and marketing information rather than fragmented records and intuition alone.

The underlying amount and client-level records remain controlled and are not part of the public case study.

Evidence with context

The commercial outcome

The selected like-for-like Square summaries show Square-recorded net sales increased 49.3% year on year.

I do not present that increase as my result alone. It occurred within the combined contribution of the practitioner’s service delivery and sales contribution, the systems and growth work I led, contractor support and other market variables.

The figure demonstrates the commercial context in which the integrated system operated; it does not by itself prove that any single intervention caused the increase.

Recorded direction

The next direction

The 2026 plan was to scale an advertising approach that was already generating suitable enquiries: increase Google Ads investment while maintaining SEO, and focus targeting more deliberately on audiences better matched to the offer and price point.

That is a recorded direction, not a claim that future revenue growth had already happened.

Growth Systems

What this work demonstrates

The case study demonstrates the kind of work I now bring into Growth Systems:

diagnose linked commercial, technical and operational bottlenecks;
stabilise and professionalise a vulnerable digital estate;
connect SEO and paid acquisition to measurable decisions;
turn expertise into clearer packages and a structured buying journey;
build an operating environment that makes the business easier to see and manage;
move a service business toward repeatable, data-informed growth.
